What you measure is holding you back

What you measure is holding you back

February 06, 20268 min read

TL;DR: Today at a glance...

The Baseline Trap: Why measuring against where you are now keeps you stuck in the past, and how to start measuring against "The Possible."

Mastering the Swing: Why staring at the scoreboard (outputs) won't help you win, and which lead measures actually shift results.

360-Degree Success: How to ensure your "wins" aren't actually creating hidden technical or cultural debt.

Exclusive 2026 Opportunity: I'm opening a new, limited-capacity way to work with me personally starting this month. To shift from a "Doer" to the "Go-To Leader" in your niche, check out the details at the bottom of this email.

The Trajectory Shift: Why Your Measures Are Holding You Back

We are obsessed with measuring. We track, we log, and we dashboard. But if you want to shift the trajectory of your team or organisation, you need to look deep into the "Measurement Space."

I'm deliberately avoiding the terms KPIs or OKRs today. Those labels come with baggage and pre-determined ideas of "management by numbers." Instead, I want to offer a new perspective on the three pillars of measurement that determine whether you are just moving or actually evolving.

1. The Benchmark: Measuring Against "What"?

Most organisations measure against their own shadow. They view what they are doing now as a "baseline" and aim for a 5% improvement.

This distinction is like the difference between night and day. No breakthrough in product or service ever came from merely improving what exists. Looking at the present is fine for inspiration or learning – and yes, improving gradually, but it's a growth trap. To change your trajectory, you must measure againstwhat is possible.

"Measuring against your baseline keeps you in the past; measuring against the possible pulls you into the future."

When you measure against the "possible," you move away from isolated tasks and toward an integrated ecosystem. It requires a shift in mindset and belief, the "glue" that allows a team to aim for a reality that doesn't exist yet.

2. The Method: Stop Looking at the Scoreboard

Imagine asking a tennis coach to help a player win the Australian Open based only on the final scores of their last 10 matches. They never see the footwork, the serve technique, or the mental grit; they just see "6-4, 7-5, 6-2."

It's impossible to coach a win if you don't understand the mechanics. Measuring output-to-output is a hollow exercise. It strips away the most important context: the components and capabilities that created that output in the first place.

"You don't win the match by staring at the scoreboard; you win by mastering the swing that creates the score."

If you want to improve outcomes, you have to go deep into the "Lead Measures." You must measure the inputs (the ingredients and the recipe) - the behaviours, the systems, and the skills - that inevitably result in the output you desire.

3. The Scope: Success at 360 Degrees

We often celebrate a "win" that is actually a "loss" in disguise. We focus so heavily on the final number that we ignore how we got there.

For example, if you improve turnaround time by 20%, is that a success? Not if you achieved it by cutting critical governance steps, making dangerous assumptions, or burning out your staff.

● Cost reduction achieved? Yes, but at what cost to quality?

● AI projects delivered? Yes, but what level of risk or system overload did you inject back into the organisation?

"Achieving a measure is not the same as achieving success. A goal met through shortcuts is just a debt you'll have to pay back later."

True measurement is360 degrees. It defines success not just by the deliverable, but by the health of the system that produced it.

The Shift: How to Pivot Without Pushing Harder

Most organisations believe that to achieve "higher results," they need to apply more pressure, work longer hours, and track more closely. I help individual leaders and teams realise that the effort you are already exerting is enough; it is simply misdirected.

Here is how I facilitate the shift from "tracking the past" to "engineering the future":

1. The Capability Audit (The "How" Pivot)

Instead of looking at your final output, we look at the mechanics of your delivery, what I call the Results to Capabilities Map. I help you identify the specific capabilities - the "swing" of your organisation - that are currently leaking energy. By refining the process rather than policing the result, we see immediate improvements in quality without adding a single hour to the workday.

2. Re-defining the "Possible" (The "Against What" Pivot)

I work with leaders to strip away the "baseline bias." We stop comparing this year's Q3 to last year's Q3. Instead, we map out the hidden capacity of your integrated ecosystem. When your team stops aiming for "10% better than yesterday" and starts aiming for "what is actually possible," the psychological ceiling lifts, and innovation happens more deliberately and with the proper depth and understanding.

3. 360-Degree Success Mapping (The "What" Pivot)

I help you implement a measurement framework that accounts for the hidden costs of success. We move beyond the "deliverable" to measure system health, risk injection, and team sustainability. This ensures that your wins are "complete" - meaning they don't create technical or cultural debt that you'll have to pay back with interest later.

The Result: You aren't working harder; you are working accurately.

By pointing your existing resources toward the right "What, How, and Against What," the organisation's trajectory shifts from linear to exponential.

Final Conclusion

If you change only one thing this quarter, let it be this: Audit your metrics.

Are you measuring to stay the same, or to become something new?

Shift your gaze from the "baseline" to the "possible," stop obsessing over the final score, and start looking at the 360-degree impact of your wins.

When you change how you measure, you change the destination of your entire organisation.

Your 2026 Stepping Stone: From the Trenches to the Strategic Table. Want to Work Together?

If you want 2026 to be the year you sharpen and modernise your practice, expand your leadership potential, and fundamentally elevate your career and income trajectory, this is the moment.

In the world of change and transformation, there is a massive gap between being the "busy hero" who manages chaos and being the Go-To Leader. The Go-To Leader is the person others turn to early, trust under pressure, and rely on to convert messy ambiguity into aligned action so outcomes actually land. Because they make the work "work", they don't hunt for roles; they get recommended for premium business gigs and strategic positions that never even hit a job board.
